The two-version meeting recap

After any client or partner call.

Here is the full transcript of my call with [company]. Write two separate recaps.
1. A client version I can forward as is: decisions made, next steps with an owner and a date for each, under 200 words, no internal commentary.
2. An internal version for my team: risks, what they hinted at but didn't say, open questions, and what we owe them.

Is this too good to be true?

Before you sign any partnership, deal or investment.

Here is a deal someone offered me: [paste the offer, email or term sheet]. List every promise they make. Next to each one, tell me what evidence actually backs it up. Flag anything vague, anything that depends on trust, and anything that isn't in writing. Then give me the five questions I must get answered in writing before I sign.

Who's holding my company up?

Once a quarter, with your revenue by client.

Here is my revenue by client for the last 12 months: [paste]. What share does my biggest client represent, and my top three? If my biggest client left next month, how many months of cash would I have? Give me a 90-day plan to get my biggest client under 30% of revenue.

See the shift before it moves you

When something at work or in your market feels off.

Here's what's changed recently at [my company or client]: [leadership changes, new priorities, budget moves, what people are saying]. Act as a blunt advisor. What are the signals telling me? What's likely to happen in the next six months, and what should I start doing now so I'm not caught off guard?

Build it without an engineer

When you have an idea for a tool, app or prototype.

I have no coding experience. I want to build [describe the tool and who uses it]. Ask me questions one at a time until you understand it. Then build the simplest version that works, explain each step in plain English, and tell me exactly how to run it.

The morning brief

Set it as a scheduled task for every weekday morning.

Every weekday at 8am: look at today's calendar. For each meeting, tell me who I'm meeting, summarize my last email thread with them, and flag anything I promised and haven't delivered. End with the three things I should get done today.
